The 4 P's of Podcasting: Why 90% of Shows Fail (& How Yours Won't)

You've been dreaming about your podcast for years. You bought the equipment, designed the cover art, recorded those first few episodes. Hell, you might even have a couple interviews in the can. You hit publish on Apple, Spotify, everywhere, and you're pumped. Your friends and family are hyping you up, leaving reviews, giving you all the high fives.

Then episode two drops. Still excited, but the response isn't quite the same. Episode three comes around and reality hits: this is a lot of work, and those download numbers aren't exactly setting the world on fire. And then? You fade away.

Sound familiar? Here's the brutal truth about podcasting that nobody talks about: 90% of podcasts never make it past episode three. 95% crash and burn before episode eight.

But before you spiral into podcast despair, let me share something that'll blow your mind. According to podcastindex.org, there are 4.2 million registered podcasts out there. Sounds overwhelming, right? Here's the kicker: only 450,000 of them are actually active (meaning they've published something in the past 90 days), and get this—only 198,000 published an episode last week.

That means 4 million podcasts are just sitting in the digital graveyard.

The Real Opportunity in Podcasting

While that statistic might feel defeating, I want you to see it differently. This isn't proof that podcasting is oversaturated—it's proof that there's massive opportunity for those who understand podcast strategy and sustainability.

The barrier to entry for podcasting is ridiculously low. You can literally record and upload a podcast from your phone today for free. But that's exactly why so many shows fail. Easy to start doesn't mean easy to sustain.

After coaching countless successful podcasters since 2019 and building my own top-ranked show, I've discovered there are four components of podcasting that most creators miss entirely. I call them the 4 P's, and mastering them is the difference between joining the podcast graveyard and building a show that goes the distance.

The 4 P's Framework for Podcast Success

1. Purpose: Your "Why" Behind the Mic

Not just the purpose of your show, but the purpose of the podcast for YOU. If people are telling you that you should have a podcast, but everything in your body is screaming "no," then let the answer be no. There's no shame in that game.

When you're building a business podcast, there are typically four primary purposes, and you need to pick one as your main focus:

  • Lead Generator: Designed to funnel listeners into your business

  • Credibility and Trust Builder: Establishes you as an authority in your space

  • High-Value Networking Tool: Connects you with dream clients and collaborators

  • Self-Expression Platform: A place to share your unique perspective

Here's why this matters: a lead-generating podcast is a completely different show than a trust-building one. The content, the calls-to-action, the entire structure changes based on your primary purpose.

2. Person: Your Ideal Listener (Not People—Person)

If your answer is "everybody," you're already losing. You need to talk to ONE specific person. Literally cut out a picture of who that person is (or have AI design one) and tape it next to your camera. Always talk to THAT person.

Here's a game-changer: use "you language" in your podcast. Instead of referring to "my audience" or "people tell me," say "you're telling me" and "I'm telling you." Mel Robbins does this brilliantly. It creates intimacy because people are listening to you on their phones while they're walking, working out, doing dishes, or yes—even in the bathroom. You're keeping them company in the most personal moments of their day.

3. Premise: Your Unique Perspective

This is what most people focus on first, but it's actually third for a reason. Your premise is your unique perspective that only YOU can bring to the conversation.

Here's my non-negotiable advice: lean so hard into your quirks. Do not try to ChatGPT your way into being a watered-down version of Jay Shetty, Oprah, or Mel Robbins. The world doesn't need another carbon copy—it needs YOUR weird.

I once met a woman at a podcast conference who was obsessed with UK game shows. Did her podcast have millions of downloads? Probably not. But did it have a devoted, hardcore following? Absolutely, because she was speaking directly to her people in a language they understood.

What's your weird? Lean into it. That's why people will tune in.

4. Promise: Your Packaged Takeaway

This is your North Star as a podcaster. What packaged takeaway does your listener get to leave with after every episode? Think of it like a snack they can either consume themselves or share with a friend.

Your promise should be portable and memorable. The Commercial Break promises you'll laugh so hard you'll spit out your nose at least once per episode. The Coaching Equation delivers a framework every single time. Diary of a CEO always gives you a conversation starter.

Making Your Podcast Sustainable

Here's what separates the hobbyists from the podcasters who build lasting influence: strategic intention. Most people focus on getting that first episode out there and then pray to the podcast gods for magic. That's not a strategy—that's hope.

My advice? Get to episode 12 and then decide. If you love it and it's working, keep going. If it doesn't fit, call it a limited series and be done with it. There's no shame in knowing when something isn't for you.

Remember: your podcast is always in draft mode. You're always going to be improving. Stop waiting for perfection and start building something that matters.
